OpenClaw's first-run setup flow received a broad reliability pass today, with PR #103962 landing before the July 10 nightly cutoff. The change is marked P0 and focuses on a practical but important problem: new users could reach AI-powered surfaces before inference was actually configured, or see setup failures that did not expose enough detail to fix the issue.
The fix touches CLI setup, the macOS onboarding experience, Gateway coordination, provider activation, and web UI behavior. It is not a cosmetic onboarding tweak. It changes how OpenClaw commits provider state after a real verification step.
Real Provider Checks Before Saving
The PR describes the old failure mode clearly: fresh CLI and macOS users could see working Claude Code and Codex installations treated unevenly, or reach Crestodian before any AI provider was ready. That is a confusing first impression for a tool whose value depends on a working model route.
OpenClaw now verifies OpenAI keys, Claude Code, and Codex with a real inference turn before saving the setup state. Claude Code and Codex are treated as equal peers when both are available, and the selected model is carried through activation rather than rediscovered later.
That matters because setup is one of the riskiest times to make assumptions. Credentials, local config, Gateway routes, plugin state, and model availability can all change while a user is trying to get started.
Guarded Setup Transactions
The new flow commits model, plugin, config, and credential state through one guarded transaction. If another setup request, credential change, config update, or Gateway route change overlaps with activation, OpenClaw can now fail safely with a retryable busy response or stale-state abort.
The user-facing result is more predictable:
- Setup succeeds only after the chosen provider has been tested.
- Concurrent setup attempts do not silently overwrite each other.
- Non-fatal maintenance problems after commit become warnings instead of erasing a valid setup.
- Skipping inference no longer opens an AI surface that cannot work.
The macOS path also binds detection, activation, and reconciliation to a single negotiated Gateway server lease. That prevents a setup request from accidentally reconnecting to a different server mid-flow.
Better Errors for Real Users
One of the better parts of this change is the error handling. The macOS dialog now exposes expandable, selectable, copyable error details. Guided CLI setup also surfaces invalid-config remediation instead of sending users into a broken AI-powered experience.
That is important for support, docs, and self-hosted operators. A generic "setup failed" message is not enough when the failure might be an invalid API key, a missing runtime dependency, a stale Gateway, or a provider activation issue.
Why It Matters
OpenClaw has added a lot of runtime hardening over the past month, but onboarding reliability is its own kind of security boundary. If a new user starts with a half-configured agent, they are more likely to grant permissions twice, paste keys into the wrong place, or assume a provider is working when it is not.
This PR makes first setup more explicit: test the provider, commit the state once, show real errors, and keep AI surfaces hidden until inference exists. That is the right shape for a tool that increasingly runs across local apps, gateways, providers, and always-on channels.
